The 20% discount that cost more than list price

A company negotiated 20% off its model API rate, signed a minimum spend to get it, and ended the month paying more per token than if it had never negotiated at all. Here is how that happens, and how to check whether it is happening to you.

What they signed

Published rate
$5.00 per million tokens
Negotiated
20% off — $4.00 per million
Monthly minimum
$80,000
What that buys
20,000M tokens at the negotiated rate

What they used

Consumption
14,000M tokens
Utilisation
70% of the committed volume
Billed
$80,000 — the floor applies regardless

The division

Billed$80,000the minimum, not the usage
Tokens consumed14,000M70% of what was bought
Effective rate$5.71per million tokens
Published rate$5.00what they were discounting from
Negotiated rate$4.00what the contract says

They negotiated down to $4.00 and paid $5.71 — 14% above the list price they started from.

Why the floor does this

A minimum spend is not a price. It is a purchase. Once it is signed, the bill stops tracking consumption and starts tracking the commitment, and every token short of the committed volume raises the price of the tokens actually used.

Pay-as-you-go at the published rate would have cost $70,000 for the same 14,000M tokens. The commitment cost them $10,000 that month for the privilege of a discount they did not consume enough to earn.

The break-even rule. A committed discount only beats pay-as-you-go above a specific utilisation, and it is easy to work out: break-even utilisation is simply one minus the discount.

20% discount → break-even at 80% utilisation
30% discount → break-even at 70% utilisation

This company ran 70% against an 80% requirement. The deeper the discount, the more forgiving the threshold — which is the opposite of how most people assume the risk works.

What the alternatives would have cost

ArrangementSame 14,000M tokens
The commitment they signed$80,000
No commitment, published rate$70,000
Commitment sized to actual use, same 20% discount$56,000
Commitment sized to actual use, 15% discount$59,500

The last row matters, and it is the part most analyses skip. A smaller commitment usually earns a smaller discount, because the discount was bought with volume. Even assuming the provider drops from 20% to 15% on the lower commitment, the right-sized agreement costs $59,500 against the $80,000 they actually paid — $20,500 a month, or $246,000 over a year.

Note what moved that number. Not the rate. The size.

Doing this on your own invoice

You need two figures.

  1. What you were billed last month, including any true-up or shortfall line.
  2. What you actually consumed, in the same unit your rate is quoted in.

Divide the first by the second. That is your effective rate. Compare it to the rate on your contract, and then to the published rate you negotiated down from.

If the three numbers are close together, your commitment is sized correctly and there is nothing here for you.

What this arithmetic does not tell you

It diagnoses. It does not treat.

  • Whether your rate is competitive. Model API pricing varies by model, tier, context handling and commitment structure, so a fair comparison is rarely a like-for-like one. Getting that wrong produces a confident, wrong answer.
  • What commitment size is right. That means separating genuine base load from burst across a usage history, which a single month cannot show.
  • Which terms are winnable. Rollover of unused commitment, shortfall treatment, expansion pricing — some are routinely conceded and some never are, and the difference is not visible in the document.
  • Whether the volume itself is right. Caching, routing and context discipline change the number of tokens you send. That is a different analysis and frequently a larger one.

Those are the hard parts. The division is the easy part, and it is the part nobody does.

Figures above are illustrative and modelled on a representative commitment structure. They are not a client result, and no savings outcome is implied. The example assumes identical rates before discount, no rollover, no credits, no overage and no additional fees.

Inside an assessment

A lower rate can still
mean a higher bill.

This example shows why utilization belongs in the purchasing decision. A discount has value only in the context of what you will actually use and what the commitment provides.

For your assessment, we distinguish observed facts from estimates and identify any information needed before recommending a change.

Where alternatives require a different model or architecture, they remain candidates until your team validates quality, latency and operating requirements.

Illustrative example · Not a client result

Check the minimum before the discount.

Assume a fixed monthly commitment covers usage worth $100,000 at published rates. The discount is 20%, but expected usage is only 70% of that allowance.

Monthly scenario · Same workload and service level
Usage allowance at published rates$100,000
Fixed bill after 20% discount$80,000
Expected usage at published rates$70,000
Cost above usage-based pricing$10,000
Break-even utilization80%

Decision to examine: reduce the minimum or remain on usage-based pricing unless capacity or other contractual benefits justify the extra cost.

Assumes identical rates before discount, no rollover, no credits, no overage and no additional fees. Actual advice requires your terms and a demand forecast. These are arithmetic assumptions, not market benchmarks or projected savings.

Who we work with

Production AI.
A decision worth acting on.

Our focus is B2B AI application teams with recurring model API spend, a clear product workload and a purchasing decision in the next few months.

We are best suited to teams spending roughly $50,000–$250,000 a month on model APIs. Spend outside that range can still be a fit when there is enough actionable value.

We work alongside your finance and engineering leads. Your existing cost tools and financial models become inputs to the decision.

A useful starting point
  • A renewal, credit expiry or new commitment within 60–120 days.
  • Access to invoices, relevant terms and usage information.
  • A finance owner and an engineering counterpart who can act on findings.

Model APIs first. For GPU-heavy or self-hosted workloads, we confirm fit and technical scope separately.

Fit before fees. If the available evidence does not support a worthwhile engagement, we explain why. A small bill or an already competitive contract may need only a brief review.

How we work

Independent advice.
Evidence you can inspect.

01

Paid by the buyer

No vendor commissions, reseller margins or paid supplier referrals. Recommendations can include a smaller commitment, a different provider or keeping the current setup.
02

Quality stays in the calculation

A cheaper model that creates more failures or human review may cost more overall. We agree the performance requirements before recommending workload changes.
03

A traceable baseline

Recommendations show their inputs and assumptions. Savings measurement accounts for agreed adjustments, including public price changes and work your team had already planned.

Before we start

Clear scope.
Clear expectations.

What can one invoice tell you?

It can reveal billed rates, credits and questions worth investigating. It cannot establish workload quality, migration feasibility or every contract obligation. The free assessment explains what we can conclude and what additional evidence is needed.

Can you always negotiate a lower rate?

No. Vendor flexibility depends on spend, timing, terms and credible alternatives. Sometimes the better decision is a smaller commitment, a workload change or no change at all. We do not guarantee a discount or a fundraising outcome.

How are savings and fees calculated?

Before an engagement, we agree what the same eligible workload would cost under the baseline, how usage and price changes are treated, and which implementation costs are deducted. Your proposal sets the savings-share percentage, measurement period and payment schedule. We do not treat an automatic public price reduction as a negotiated saving.

Do you need production access?

The initial assessment starts with agreed billing and contract information. Please do not send credentials, API keys or customer data. If later work needs technical access, the scope and access arrangements are agreed separately with your team.

Will my deal terms become benchmark data?

Not automatically. Any use beyond your engagement requires a separate agreement covering permission, aggregation and confidentiality restrictions. Participation is optional and is not required for the free assessment.
